Cloud Migration · Email & Microsoft 365

Moving a business off an ageing POP mail server and into Microsoft 365: every email kept, no downtime.

An established Australian business running its email on an old POP mail server. Years of mail lived only on individual PCs and drives, and the setup was causing delivery, sync and security problems.

Years of mail, moved to the cloud with nothing lost

Years of mail on an old POP server, spread across PCs and drives, backed up, cleaned, de-duplicated and restored into Microsoft 365 under the same addresses, with no downtime.

01 — Before

The challenge.

  1. Mail stored only on PCs

POP downloads mail to one computer and removes it from the server, so years of email existed only on individual PCs, with no central copy.

  2. Delivery and sync problems

Emails went missing or bounced, landed in spam, and didn’t match between a person’s desktop, laptop and phone.

  3. Security gaps

No multi-factor authentication, weak spam and phishing filtering, and no email authentication records, so the domain was easy to spoof.

  4. Corrupted and duplicated data

Some old mail files were damaged, and the same mail had been copied to several PCs and drives over the years.

  5. Paying for mailboxes nobody used

Former staff and old team addresses were still set up as full mailboxes, and some had grown far larger than they needed to be.

02 — Our approach

How we approached it.

  1. Audit

Listed every mailbox, address, alias and device, and found where each person’s mail actually lived.

  2. Agree what to keep

Went through every mailbox with the client and agreed which to remove, which former staff addresses to keep as aliases, and which accounts to move to shared mailboxes.

  3. Size and cost plan

Agreed a mailbox size per user with the client, so each person got the right Microsoft 365 plan and nobody paid for space they didn’t need.

  4. Back up, then clean

Full backups to hard drives first, then repaired corrupted files and removed duplicates from the copies, never the originals.

  5. Restore & verify

Restored each mailbox into Microsoft 365 and checked it against the backup before cut-over.

  6. One-step cut-over

Once every backup was uploaded and checked, a single DNS record update switched mail delivery to Microsoft 365, with no downtime. The old server kept running until the client signed off.

03 — Backup & restore

The careful part: backing up and restoring the data.

Because POP had left each person’s mail on their own computer, the old server had no complete copy to migrate from. Getting the backups and restores right took the most time on this project, and we didn’t rush it.

  1. Backups before any change

Every mailbox and mail file on every PC was copied to dedicated hard drives before anything was touched.

  2. Checked, not assumed

Each backup was opened and checked against the source (item counts, folders and dates) to confirm it was complete.

  3. Worked on copies

Repairs to corrupted files and de-duplication were done on the backed-up copies, so the originals were never at risk.

  4. Merged from every location

Where one person’s mail was spread across a desktop, a laptop and old drives, it was combined into one mailbox, with duplicates removed.

  5. Restored in stages

Mailboxes were restored to Microsoft 365 one group at a time, and each was compared with its backup before moving on.

  6. Signed off by the user

Staff confirmed their older mail, folders and contacts were all there before the old server was retired.

04 — The build

What we delivered.

  • Microsoft 365 tenant

Set up with the existing domain, so every email address stayed exactly the same.

  • Mailbox clean-up

Unused mailboxes backed up and removed, so the business no longer pays for accounts nobody uses.

  • Aliases for former staff

Former staff addresses kept as aliases on a current staff member’s mailbox, so customer emails still arrive without a paid licence.

  • Shared mailboxes

Accounts several people need to see were moved to shared mailboxes, as required. The team works from one inbox, and shared mailboxes don’t need their own licence.

  • Repaired mail files

Damaged mail files repaired and recovered where possible, with anything unrecoverable recorded and reported to the client.

  • One copy of everything

Mail from multiple PCs and drives merged and de-duplicated into a single, complete mailbox per person.

  • Delivery & sync fixed

Mail now lives on the server, so desktop, laptop and phone always show the same inbox, sent items and folders.

  • Email security

Secure two-factor authentication on every account, all the required DNS records updated along with SPF, DKIM and DMARC, and Microsoft’s spam, phishing and malware filtering.

  • Lower running cost

Each user on the right Microsoft 365 plan for the mailbox size agreed with the client, and licences only for the people who actually need one.

05 — After

The results.

  • Every email address stayed the same, and staff kept working with no downtime.
  • Years of email were moved across with nothing lost, and a verified backup is kept on hard drives.
  • One complete, de-duplicated mailbox per person, the same on every device.
  • Bounced, missing and out-of-sync emails stopped once delivery moved to Microsoft 365.
  • The domain is protected against spoofing, and every account has two-factor authentication.
  • Monthly costs are lower: fewer paid licences, thanks to removed mailboxes, aliases and shared mailboxes, and each user on a plan sized to what they need.
  • Emails to former staff and team addresses still reach the right people, without paying for extra mailboxes.

What’s next: We continue to look after the client’s Microsoft 365 setup: adding and removing users, managing licences and keeping security settings up to date.
